What I see in the field

I see AI transformation break in the same three places.

Pilots launch. A few even work in a demo. Then the value never shows up in the numbers. After 25 years of making complex systems work, I can usually trace it to one of these three.

Tool-first, not work-first

Teams buy a tool and hunt for uses, instead of starting from the workflows where value is actually created.

Governance bolted on at the end

One bad output or a compliance flag stalls the whole rollout, because trust was never designed in.

ROI nobody can prove

I built MASTERS to design those failures out.

It's the seven-stage operating model I use with every client, built backward from where enterprises actually fail: governance, adoption, and ROI. Governance goes in before we build, and proving the return gets its own stage.
